Drift Budgets and Fitness Gates: From Passive Reporting to Active Quality Enforcement

A drift score is useful. A drift score that fails your build when it drops too low is transformative. Learn how to use --drift-budget and --drift-worsening to turn Vibgrate's drift scoring into an enforceable quality gate — a fitness function for your upgrade posture.

The Problem with Passive Reporting

Tools that report problems without enforcing standards tend to be ignored. A drift score of 35 in a report that nobody reads is no better than no score at all.

The solution is to make drift an enforceable gate — the same way you enforce test coverage, type-checking, and linting. If drift exceeds your tolerance, the build fails. No exceptions, no manual override needed.

What Are Fitness Functions?

The term comes from evolutionary architecture. A fitness function is an automated check that validates whether a system meets a defined quality threshold. Test coverage above 80%? Fitness function. No critical security findings? Fitness function. Drift score above 40? Fitness function.

Vibgrate provides two fitness gates that can be combined:

--drift-budget

Sets an absolute score floor. If the scan produces a drift score below this number, the CLI exits with code 2 (failure).

Translation: "Our drift score must not drop below 40. If it does, the build fails and we address it before merging."

--drift-worsening

Sets a relative regression threshold compared to a baseline. If drift worsens by more than the specified percentage, the build fails.

Translation: "Even if our absolute score is acceptable, we will not tolerate drift getting 5% worse relative to our baseline in a single PR."

Combining Both Gates

The most effective setup uses both:

This enforces three constraints simultaneously:

  1. No error-level findings (e.g., runtime within 180 days of EOL)
  2. Absolute score does not drop below 40
  3. Score does not worsen by more than 5% compared to baseline

If any condition is violated, exit code 2 is returned and the CI pipeline halts.

Setting Realistic Budgets

Start with where you are, not where you want to be:

  1. Run a scan to get your current score.
  2. Set the budget 5–10 points below your current score. This prevents regression without requiring immediate fixes.
  3. Create a baseline (vibgrate baseline) to enable relative comparison.
  4. Raise the budget gradually as your team addresses upgrades.

For example, if your current score is 52:

  • Set --drift-budget 45 initially
  • After a quarter of upgrades, raise it to --drift-budget 55
  • Long-term target: --drift-budget 70 (Low risk)

Exit Codes

Vibgrate uses standard exit codes that CI systems understand:

Your CI system treats exit code 2 as a build failure, just like a test failure or a lint error.

Why This Matters

Drift budgets close the loop between measurement and action. Without them, drift scoring is a dashboard metric that gets glanced at quarterly. With them, drift is a first-class quality attribute — enforced on every commit, visible in every PR, and impossible to silently regress.
